What is remote leadership?Ā šŸ’Ŗ

Dynamic remote leadership means keeping your team on task, helping others accomplish personal and departmental goals, and ensuring employee expectations are aligned (all from afar). The best remote leaders have a hand in an employeeā€™s success from the beginning and invest in it long term.Ā 

Iā€™ve found a few tools, tips, and skills that have been invaluable to my growth as the CEO of Confetti (a fully remote company), and Iā€™d love to share them with you. Keep reading for insight into the remote leadership skills I think are necessary to succeed.Ā

1. Align expectations from the start šŸ“„

To be a successful remote leader, you have to align expectations from the very beginning. This includes seeing eye-to-eye on workflows, company values, career goals (yes, including salaries), and much more.Ā 

ā€

Start in the hiring process šŸ‘¶

As a fully remote company, weā€™re continuously adapting our interview process to ensure weā€™re bringing in the right people. Making your expectations clear and ensuring theyā€™re understood, will involve meaningful conversations that begin before someone accepts the job. Three significant takeaways Iā€™d like to highlight are:

  • Determine if someone likes remote work. Because some folks prefer hybrid, while others say they like it to get the job, but secretly hope the company transitions to in-office. All options are valid, but sniffing out which person falls into what bucket is crucial for ensuring theyā€™re the right fit for a remote position. Include a question in your interview process to gauge their feelings and find someone who LOVES remote work.
  • Conduct a culture fit interview. Give the whole team a chance to meet a candidate, not just the overheads. This allows their prospective department to see how theyā€™d fit in and gives your candidate an idea of their daily work life.
  • Be transparent. I donā€™t try to convince candidates to take the job; I disclose why they shouldnā€™t. Iā€™m open about company challenges and clarify how I see this person helping overcome them. If they still accept the position after this conversation, then I know our vision is aligned.Ā

Trust is automatic šŸ‘

At Confetti, we give trust as a default. We donā€™t have clock-in/clock-out procedures, and we donā€™t do mouse or keyboard tracking. Working hours are flexible, so long as a personsā€™ role allows it, and people are welcome to travel so long as the work gets done. Our hiring process already told us weā€™re onboarding someone who we can trust to get their job done efficiently and effectively.Ā

2. Set your team up for success šŸ…

Priming your team with the best available resources and training is a leadership skill required for all instances, not only remote. But the type of training needed and the tools your team needs vary. If you havenā€™t already, build a company playbook. Documentation, documentation, documentation!

Assign a mentor šŸ™‹

Onboarding exposes new hires to different departments, people, operations, procedures, company values, future goals ā€” the list goes on. In short, itā€™s a lot of information. And there are plenty of ways to optimize your onboarding practices.Ā 

Weā€™ve found a pillar of onboarding best practices for the remote workplace includes implementing a buddy or mentor system. This gives your latest employee a direct point person they know they can turn to for additional support and clarity as they adjust to their workflow. Plus, itā€™s an opportunity for their buddy to show management potential. They both need to work together to succeed

Additionally, itā€™s important to realize onboarding extends beyond the initial training period. Utilize the first 90 days to your advantage by having HR and their mentor routinely check-in to see how the individual is adjusting. At Confetti, these check-ins go as follows:

  • End every day of their first week with a check-in to get ahead of potential challenge areas and help them feel comfortable going into the weeks ahead.Ā 
  • For the remainder of their first month, switch to weekly check-ins.Ā 
  • Then change to once every two weeks for their second month.Ā 
  • And finally, end with a monthly check-in (until the first 90 days are over).

Establishing this structured relationship with their manager and HR will help your employee feel more comfortable being on their own, as youā€™ve continuously made your support available.

Provide the tools šŸ‘·

Not everyone has the ideal work-from-home set-up, so itā€™s up to leadership to ensure their employees can work comfortably when remote.Ā 

Confetti provides laptops and offers a generous stipend for other supplies, including additional monitors, desks, and chairs. To streamline the process and get employees what they need right away, purchases like this are pre-approved up to a certain amount.Ā

3. Revisit company values & processes šŸ‘€

Successful leaders make a habit of ensuring the company has values created for the people within the organization.Ā 

Hold people accountable for upholding the best values and processes your company has. Revisit values to ensure whatā€™s there helps your business run efficiently and maintains your staff's well-being.Ā 

A few of Confettiā€™s values include:Ā 

  • Respect: We offer flexible working hours and mental health days. We limit meetings, only having one if we feel itā€™s the most efficient way to tackle a challenge. We greatly respect individual needs, ideas, and time.Ā 
  • Empathy: We take extra care to empathize with our employees' challenges, mistakes, and lives outside the job. Difficult conversations arenā€™t held over text or e-mail, but rather through phone or video calls to allow for a dialogue. We approach every action with kindness and empathy because our team, clients, and vendors deserve it.Ā 
  • Fun: We communicate with gifs, emojis, and memes. We have Slack channels entirely for fun conversations. We host company-wide bonding experiences and encourage interdepartmental bonding time. We have created gift giving policies and we celebrate birthdays and work anniversaries. We take every opportunity we can to see someone beyond the screen.Ā

4. Best practices for communication šŸ—£

Itā€™s easy to fall off the communication train when working from home. You donā€™t see your team working alongside you. Out of sight, out of mind, right? Wrong!Ā 

Youā€™ll find remote work and remote leadership requires taking your communication game the extra mile. Iā€™ve found a few ways to step-up the communication game, including:Ā 

ā€

Ruthless prioritization āœ

Help your team with prioritizing their workload. Trust me. Itā€™ll go a long way. Make a habit of explicitly telling team members when a project or task is urgent vs. when itā€™s not. Trust your team members to get things done, but donā€™t be afraid to follow up ā€” sometimes people need it, and thatā€™s okay.Ā 

To help with project prioritization, find a task management tool to streamline requests and assignments. We use Monday, as itā€™s easy to customize and integrate with other tools.

Weekly 1:1s šŸ‘Æ

On top of keeping communication lines open, our leadership has weekly one-on-one meetings with individuals on their team. We have a shared list of TBDs (To Be Discussed) and judge the necessity of our meetings based on that list. In some instances, we can cancel meets all together, but in other cases, we may need to make the meetings a little longer.Ā

These TBDs provide a chance to discuss project status, provide feedback, or even casually check how someone is doing beyond their work-life. Itā€™s a great way to connect, revisit goals, and make sure everyone is aligned.Ā 

ā€

Introduce other departments šŸ¤

Weā€™re trying (and loving) this new onboarding process, so we have to share the secret. During the initial onboarding, we have each department leader give a brief overview of their department, including information like:Ā 

  • Who they areĀ 
  • What theyā€™re responsible for
  • Who theyā€™re responsible for
  • How their departmentĀ  works
  • Department goalsā€¦and any other relevant information

Even if teams donā€™t work together often, their work still impacts everyone. And projects do overlap. The marketing department needs to know theyā€™re not over-promising services in their ad campaigns because that results in customer complaints, which leads to challenges for the customer success team, and ultimately knocks a few points off of company credibility.Ā 

Having different departments explain their workflow and how each team connects provides invaluable insights into the day-to-day and helps establish the chain of communication.

5. Transparent, honest work culture šŸ’¬

Confetti prides itself on fostering a transparent, honest work environment where everyone feels comfortable, has room for growth, and feels comfortable.Ā

360 performance review ā­•

Just as employees should receive feedback, employees should be able to give feedback. The success of one depends on the success of another. The employee/leadership relationship is symbiotic, and thatā€™s why the 360 performance reviews are vital.Ā

Pulse checks šŸ’“

Company-wide feelings on policies, processes, and the day-to-day may shift over time. This is especially true for remote work.Ā 

Thatā€™s why we have our HR and PeopleOps team conduct periodic pulse checks to gauge what people are thinking, how the company can improve, and what the company needs. You can use feedback from pulse checks to grow and shape your company in a way that maintains both efficiency and employee happiness.Ā
